Digital transformation in education is imperative, but its implementation in Indonesian secondary schools faces challenges of infrastructure, digital literacy, and organizational resistance. This study analyzes the optimal strategy of PT Kunci Transformasi Digital in digitalizing quality management in secondary education in West Java. Using a mixed-methods approach (quantitative and qualitative), 66 respondents from client schools were involved via surveys and interviews. Analyses include Importance-Performance Analysis (IPA), digital readiness clustering, SWOT, GAP, IFE, EFE, IE Matrix, TOWS, and QSPM. The majority of schools are in the "moderately ready" to "digitally ready" stages, with strengths in platform integration and HR training. Priority strategies are cluster-based HR training, user-driven platform innovation, and ecosystem strengthening. The study recommends tiered training, active collaboration, adaptive innovation, and regulatory advocacy for optimal digitalization of secondary education.
